    The problem with dashboards

Most reporting is built for the operator, not the founder. Founders get a 40-tab Looker Studio, open it once, and go back to checking the ads manager at 11pm. That is a reporting failure, not a discipline failure.

    The three numbers

    1. MER this week vs last week. Total revenue divided by total ad spend. One number. If it moved more than 15% either way, ask why.
    2. CAC vs breakeven CAC. What it cost to acquire a customer this week versus what you can afford based on first-order margin. If CAC crossed breakeven, pause and diagnose before scaling.
    3. New creative in market count. How many net-new concepts shipped this week. Below 2/week is a leading indicator of fatigue in 4-6 weeks.

    The template

One Google Sheet. Six columns: week, revenue, spend, MER, CAC, new creatives. One row per week. A conditional format that turns MER red if it drops below target. That is the entire system.

    Why this works

Founders make budget and hiring decisions on trend, not on daily spikes. A weekly cadence smooths noise. Three numbers force prioritisation. And the sheet lives outside the ads platform, so the founder cannot fall into the "let me just check one thing" spiral.
